When should a startup hire a fractional head of sales?

Short answer: when sales has become your bottleneck but a full-time sales leader would be premature. Here's how to tell.

If there's no product a customer can use, or no customer conversations happening at all, sales leadership won't fix that. And if you're pre-PMF, hiring anyone to sell instead of you is usually a mistake: those early conversations are how you find out what the product should be, and that learning has to land in the founder's head, not a contractor's.

But too early for a hire is often exactly the right time for a system. At the earliest stage the right model is a coach who designs the motion, preps the calls with you, and reviews what happened, while you stay the one selling. That's a fraction of the cost of a bad hire and none of the risk.

The stage where fractional fits

In my practice that's pre-PMF up to about €1M ARR, for technical founders selling technical products. Further along, I run deals myself. Earlier, I build the system and coach the founder to run it. Which lane you're in depends on your deal history, and I'll tell you honestly if you're not sure.
